The segments themselves (Innovators through Survivors) are still useful for high-level positioning conversations. Treat VALS as one lens, not the only lens. Pairing it with more current data makes the framework hold up in 2026 contexts where pure psychographic segmentation wouldn’t.

When should I use a service procedure flow vs. a customer journey map?

Service procedure flows focus on what the company does; customer journey maps focus on what the customer experiences. Use a procedure flow when you’re redesigning internal processes — call center scripts, escalation paths, handoff points between teams. Use a journey map when you’re trying to understand the customer’s emotional and practical experience — awareness, consideration, purchase, onboarding, retention. Both belong in customer experience work, but they serve different purposes. The mistake is using one when you needed the other; procedure flows won’t tell you where customers feel frustrated, and journey maps won’t tell you how to fix backend processes.

How many brands should I plot on a perceptual map?

Six to ten is the usable range. Fewer than six and the map looks sparse; more than ten and the individual brand markers start overlapping or getting too small to label. If you genuinely need to show more brands, consider splitting them across two maps — direct competitors on one, adjacent-category players on another. Also: include your own brand, even if it’s positioned where you don’t want it to be. Perceptual maps that omit your brand’s current position to focus only on where you want to be miss the whole point of the exercise. Show where you are, show where you want to go, show the gap.

Can marketing framework templates work across industries?

Most yes, some no. Perceptual maps and VALS work across any consumer-facing industry because the underlying logic (positioning relative to competitors, segmenting by psychographic attributes) applies universally. Service procedure flows are more industry-specific — the telecom template adapts well to other high-volume service industries, but it may need rebuilding for industries with radically different service models. When in doubt, download the template and test-adapt it to your context before committing to it as your go-to. The underlying structures usually transfer; the specific category labels and examples usually need customization.
